Strategic Consulting for Restricted Markets.
Strategic engagements, founder advisory, twelve-month growth roadmaps, and quarterly intensives for operators in 18 restricted-market verticals. White-hat consultants cannot do this work because their playbooks assume Stripe, Klaviyo, Meta Ads, and stable platforms — none of which apply in grey-market verticals where the underlying stack itself is the constraint. We engage where category fluency decides everything: principal-delivered audits, founder-level advisory, and roadmaps that pivot when a processor freezes or a platform AUP shifts.

Strategic engagement
Engagement scoping covering business posture, revenue mix, channel dependencies, payment infrastructure, content depth, brand position, contingency posture, and operational risk surface. Document delivered regardless of whether retainer follows. Most operators have not had their full operation audited end-to-end by someone who actually understands the category.
- 02
Channel mix recommendation
What you should be doing more of, what you should stop, and what you have not tried. Calibrated to your operating geography, AOV, repeat-rate, audience, and risk appetite. Specific tactical recommendations, sequenced by ROI and time-to-impact — not generic best-practice advice.
- 03
Risk assessment
Legal, regulatory, platform, processor, and reputational exposure mapped per category. Likelihood, impact, and mitigation cost for each line item. Prioritised remediation roadmap. Most operators discover during the audit that they have been carrying risks they did not know about — usually contractual rather than legal.
- 04
Twelve-month growth roadmap
Quarterly milestones, channel investments, infrastructure builds, and team additions sequenced for compounding. Includes the order of operations — most operators try to scale paid before SEO is right; we identify the actual sequence that compounds. Roadmap refreshed every 90 days.
- 05
Founder advisory
Direct one-on-one strategic sessions with the founder. Frequency: twice-monthly default, weekly during transition periods (launches, channel shifts, regulatory events). Topics range from channel strategy to processor relationships to team-build to exit positioning. Sessions run on Signal or in-person; never on Zoom.
- 06
Quarterly strategy intensives
Day-long working session every 90 days: progress against roadmap, what changed in the market, what to pivot. Output: refreshed roadmap and the next quarter's execution priorities. Most engagements alternate between principal-led intensives and head-of-strategy-led tactical reviews.
- 07
Optional: M&A or exit positioning
For operators considering acquisition, exit, or capital raise. Brand-asset documentation, multiple-defensibility analysis, buyer-pool mapping, and engagement with adjacent advisors (M&A counsel, transaction tax, banking). Engaged on case-by-case basis, typically only with operators we have worked with for 12+ months.
| Engagement type | We do | Notes |
|---|---|---|
| Founder one-on-one advisory | Yes | Direct strategic conversation, not deck-driven workshops. Twice-monthly default cadence on Signal or in-person. |
| Fractional CMO engagement | Yes | For operators without an in-house CMO. We sit in your team meetings and lead marketing strategy execution-side. |
| Strategic engagements (standalone) | Yes | Document delivered regardless of whether retainer follows. |
| Quarterly strategy intensives | Yes | Day-long working sessions. In-person where possible; remote where it makes sense. |
| M&A advisory | Sparingly | Only for clients we have worked with for 12+ months. Engaged alongside transaction counsel and accountants, not in place of. |
| Capital raise advisory | Sparingly | For restricted-market operators where category-aware investor introduction matters. We open doors; we do not run the raise. |
| Hands-on execution | No | Consulting is strategy and advisory. Execution sits in the retainer service line; engagements that need both run as a combined retainer + advisory. |
| Operational management | No | We do not manage your team day-to-day. Hands-Off Mode (separate Signature offering) covers that. |
| Generic-business consulting | No | Our value is category fluency. We do not engage on consulting briefs that any general-purpose firm could deliver. |
| Deck-driven workshops | No | Slide decks are the lowest-density advisory format. Our work is conversation-driven and document-driven, not workshop-driven. |

01How is this different from a retainer?
Retainer is execution: SEO, ads, content, payments, community. Consulting is strategy and advisory: what to do, in what order, with what risk envelope. Most operators benefit from both — many engagements run as combined retainer + advisory; some run consulting only when the operator has internal execution capability and just needs the strategic layer above it.
02Who actually delivers it?
Founder-level advisory comes from the firm principal. Strategic engagements are co-delivered by the principal and the head of strategy. Quarterly intensives are run by the principal directly. We do not delegate consulting to junior staff; the value depends on the seniority of the conversation.
03What is the engagement timeline?
Most consulting engagements run 6 to 18 months. The first 90 days are scoping-and-roadmap-heavy; subsequent quarters are advisory-and-intensive cadence. Some operators continue indefinitely as an outside-CMO arrangement; some scope down to advisory-only after the initial roadmap stabilises.
04Can we add hands-on execution?
Yes — that is the retainer track. Combined retainer + advisory engagements are common. The advisory side stays focused on strategy; the retainer side handles execution. Both reported separately; advisory cadence runs above the tactical cadence.
05Will you sign an NDA before the scoping conversation?
Yes — standard mutual NDA. We can also operate under your NDA template. Consulting engagements involve genuinely sensitive operational detail; the NDA is the floor of confidentiality posture, not the ceiling. We default to Signal-and-Proton for sensitive communications regardless of NDA scope.
06Do you do generic business consulting?
No. Our value is category fluency in restricted markets. If your consulting brief could be delivered by McKinsey, BCG, or a generalist boutique, they are better suited and probably cheaper. We engage only on briefs where category-specific knowledge is the constraint.
07What happens during a quarterly strategy intensive?
Day-long working session, usually in-person, sometimes remote on Signal video. Pre-read sent in advance: roadmap progress, market changes, channel performance, risk-surface updates. The session itself works through priorities for the next 90 days, identifies what to start, what to stop, what to pivot. Output: refreshed roadmap and the next quarter's execution priorities, documented and delivered within 48 hours.
08How do you charge for consulting?
Engagement scoped at the call, fixed-fee where applicable. Advisory retainer billed monthly, scoped at the time-bound and event-bound cadence agreed at engagement start. M&A and capital-raise work scoped separately when applicable. Crypto, Interac, or wire — same as the rest of the engagement.
